Training materials have become remarkably good at looking like training materials.
Clean layouts. Carefully chosen colours. Icons. Illustrations. Animated transitions. Branded templates. Interactive elements. Screens that appear to have been designed by someone who knows exactly which corner of a button should be rounded.
And yet a strange thing happens when the training starts: people still do not know what they are supposed to understand, remember or do.
This is not an argument against good visual design. Poorly designed materials create unnecessary friction, and nobody benefits from a slide that looks as though it was assembled in Microsoft Word in 1998. The problem begins when visual quality becomes confused with educational quality. A training resource can be polished, coherent and professionally branded while making the learner work unnecessarily hard to discover the actual idea.
That leads to the central argument of this essay: the primary design goal of training materials should be clarity, not visual impressiveness.
Clarity is not the absence of design. It is the result of design decisions that make the intended meaning easier to perceive, understand and use. A clear training material answers, without forcing the learner to hunt for it, a small number of practical questions: What am I looking at? Why does it matter? What am I supposed to understand? What am I supposed to do with it?
When those questions remain unanswered, visual sophistication becomes decoration around an unresolved instructional problem.
The problem with impressive training materials
There is a particular kind of training material that looks excellent from the creator's perspective.
The slides are consistent. The typography works. The diagrams have been aligned. Nothing is overflowing. The colour palette follows the brand guidelines. There is a nice balance between text and imagery. Perhaps there is even a carefully constructed learning journey behind it.
Then someone has to use it.
The learner opens the presentation and encounters a slide containing a photograph, three icons, a headline, two highlighted words, a diagram, a quote and a question in the bottom-right corner. Everything is individually reasonable. Together, however, the learner has to determine what deserves attention.
This is a subtle failure because nothing looks broken.
A broken slide is easy to recognise. A spelling error, distorted image or unreadable font immediately signals a problem. Ambiguity is harder to detect because the material can remain technically correct while becoming cognitively expensive.
That distinction matters.
A training material is not successful because the creator has managed to place all the necessary information on the page. It is successful when the learner can identify the relevant information, understand its relationship to the other information and use it for the intended purpose.
The difference is between containing information and communicating meaning.
Those are not the same thing.
I have changed my own view on this over time. Earlier in my career, I was more inclined to see structure and completeness as signs of quality. If the information was there, logically ordered and properly documented, I assumed the material was doing its job. Experience made that assumption harder to defend. I have encountered materials that were technically thorough and carefully constructed but still required someone standing beside them to explain what they actually meant.
That is an important warning sign.
If a trainer has to provide a running commentary to make the material understandable, the material may be supporting the trainer rather than teaching the learner.
The trainer might still be excellent. The session might still be valuable. But the material itself has not necessarily succeeded.
Clarity in training materials starts with a decision about attention
One reason visually impressive materials fail is that their creators tend to think about what should be included before thinking about what the learner should notice.
This sounds like a small difference. It is not.
When creating a training deck, workbook or digital lesson, the natural question is often: "What information do people need?"
A better question is: "What do I need people to notice first, understand second and use afterwards?"
The first question produces content.
The second produces an instructional sequence.
That sequence is where clarity begins.
Imagine a training session about handling difficult conversations. A slide contains a definition of conflict, four causes of conflict, a model with five stages, three communication techniques and a quotation from a well-known author. Nothing is necessarily wrong with any of those elements. The problem is that the learner has not yet been told what to do with them.
Now imagine that the same material begins with a situation:
A colleague repeatedly misses an agreed deadline. You have mentioned it twice. Nothing changes. What do you say next?
Suddenly the information has somewhere to go.
The model can help interpret the situation. The communication techniques can help formulate a response. The definition can establish a common language. The material now has a job.
This is why clarity cannot be reduced to visual simplicity. A sparse slide can still be confusing if the underlying thought is unclear. Conversely, a dense-looking page can sometimes be highly usable if its structure makes the relationship between the elements obvious.
The deeper issue is therefore not how much is on the page.
It is how much interpretive work the learner has to do before the page becomes useful.
That is one of the most overlooked dimensions of training design.
The hidden workload of unclear material
When people talk about cognitive load, the discussion can become abstract very quickly. In practical terms, the idea is simpler: people have limited attention available for making sense of something.
Training materials consume some of that attention.
The question is whether they consume it on the subject being learned or on the material itself.
Consider a procedure presented as a flowchart. The learner sees six boxes connected by arrows. The boxes contain unfamiliar terminology. Some arrows point sideways, some downward. One box contains a decision with three possible outcomes. There is a legend explaining the symbols, but the legend sits on another page.
The designer might consider this an efficient visual representation.
The learner may experience something else entirely: "Where do I start?"
That question has nothing to do with the procedure.
The learner is spending attention decoding the representation rather than understanding the underlying process.
This creates what I would call interpretive friction: the effort required to figure out what the training material itself is trying to communicate before the learner can engage with the subject.
Interpretive friction is not always bad. Learning necessarily involves effort. A difficult concept should not be made artificially easy merely because ease feels pleasant. The important distinction is between effort that contributes to learning and effort that merely compensates for poor communication.
Solving a difficult problem is productive effort.
Working out which of four equally prominent boxes the designer intended you to read first is not.
This gives us a useful test for training materials:
Where is the learner's effort going?
If the learner is comparing alternatives, applying a principle, explaining a concept, making a decision or practising a skill, the material is probably doing useful work.
If the learner is decoding icons, searching for the main point, translating jargon, figuring out navigation or trying to understand the relationship between decorative elements, the material is making the learner pay a tax for the designer's choices.
That tax is easy to overlook because the creator has already paid it.
The creator knows what the diagram means. The creator knows which colour indicates priority. The creator knows that the arrow represents sequence rather than influence. The creator knows why that photograph was selected.
The learner does not.
This is one reason training materials should be reviewed by asking someone unfamiliar with the material to use them. Not because fresh eyes are fashionable, but because the creator has knowledge the learner does not have.
The person who built the map is rarely the right person to judge whether the map is easy to read.
Visual design should reveal hierarchy, not create spectacle
Good visual design still matters. It helps establish hierarchy, separates related ideas, makes patterns visible and reduces unnecessary searching.
But its educational purpose is frequently misunderstood.
The job of visual design in training is not to make information attractive.
Its job is to make relationships visible.
A heading should tell the learner what the section is about. A diagram should clarify a relationship that would otherwise be harder to see. Colour should distinguish meaningful categories. Whitespace should separate concepts that should not be mentally combined. Typography should signal hierarchy.
When visual elements perform these functions, design becomes part of the teaching.
When they do not, they are largely ornamental.
This is where the obsession with "engagement" can become misleading. A visually stimulating slide may attract attention without directing it. Those are different things.
Attention is not learning.
A bright graphic can win the first battle and lose the second.
The irony is that some of the most effective training materials look almost boring. A clear page containing one question, a short explanation and a concrete example does not necessarily photograph well for a portfolio. It may not impress a stakeholder reviewing a hundred slides in a presentation. But if a learner can immediately understand what is being asked and why it matters, the material is doing something far more valuable than impressing the person who approved the design.
This creates an uncomfortable incentive in training development. The person commissioning or reviewing the material is frequently not the person who will depend on it later.
A manager may see polished slides for twenty minutes.
An employee may return to the workbook six months later when a real problem occurs.
Those are two very different tests of quality.
Readability is not a cosmetic property
Readability is sometimes treated as a matter of font size, line length and contrast. Those things matter, but readability goes deeper.
A readable training material reduces the distance between seeing something and understanding what it means.
Consider a page explaining a new process. Version one contains the official policy language, because the organisation wants to ensure that the material is "complete". Version two explains the same process in ordinary language, followed by the formal terminology where necessary.
Version one might be more faithful to the source document.
Version two might be more useful.
This reveals another tension in training design: accuracy and usability are not enemies, but they operate at different levels.
The official wording may need to be preserved somewhere. That does not mean the learner needs to encounter it first.
Training materials exist at the intersection of knowledge and action. They are not simply storage devices for organisational information.
A policy document answers, "What is the official rule?"
A training material also needs to answer, "What does this mean for me when I am actually doing the work?"
That difference becomes particularly important in technical, regulated or specialist environments. Experts naturally communicate in the language of their field because that language is efficient for people who already understand it. The learner does not yet possess the same mental model.
The result is a peculiar phenomenon: the more knowledgeable the subject-matter expert, the easier it can be to produce material that is accurate but difficult to learn from.
This is not a failure of expertise. It is a consequence of expertise.
Experts see structures that beginners cannot yet see. They compress information because their experience has already connected the pieces. The learner receives the compressed version without possessing the connections that make the compression meaningful.
Clarity therefore requires more than simplifying vocabulary. It requires making the underlying structure visible.
The dangerous idea that everything must fit on one slide
There is another assumption worth challenging: that good training material should be concise.
Conciseness is useful. Brevity is not inherently educational.
A complicated concept does not become clearer because we force it into a single slide.
This is particularly visible in diagrams. Designers like diagrams because they promise compression. A complicated process can supposedly be represented in one elegant visual.
Sometimes it works.
Sometimes the diagram becomes a miniature railway network.
Boxes connect to boxes. Arrows cross. Labels multiply. Colours acquire meanings. Exceptions require footnotes. Soon the learner is staring at what resembles the instruction manual for a particularly complicated 1990s stereo system and wondering where the "play" button went.
The problem was not the diagram.
The problem was the ambition to represent the entire system at once.
Clarity sometimes requires progressive disclosure: reveal one layer, establish understanding, then add the next.
A training material does not have to show everything the learner will eventually know.
It has to show what the learner needs at this point in the learning process.
This changes the way we think about completeness.
A material can be incomplete in isolation and complete as part of a learning sequence.
That is not a defect. It is instructional design.
The difference between information and a usable decision
One of the strongest tests of clarity is what happens immediately after the learner encounters the material.
Can they do something differently?
This does not mean every training session must produce an immediate behavioural transformation. Learning can be exploratory, conceptual or foundational. But even then, there should be some relationship between the knowledge presented and the learner's ability to use it.
This is where training materials frequently become collections of information rather than instruments for learning.
A slide says:
"Effective feedback should be specific, timely and constructive."
Fine.
But what happens next?
If the learner receives three examples and has to identify which one provides useful feedback, the concept becomes operational. If the learner rewrites a vague statement into a useful one, the principle becomes actionable. If the learner applies it to a situation from their own work, the material becomes connected to reality.
The difference is not primarily visual.
It is structural.
The training material has moved from telling the learner something to helping the learner do something with what they have been told.
This is why I increasingly think of clarity as having three layers.
First, perceptual clarity: I can see what matters.
Second, conceptual clarity: I understand what it means.
Third, practical clarity: I know what to do with it.
A beautifully designed slide that fails at the second layer is weak training material. A perfectly explained concept that leaves the learner unsure how to use it is also incomplete.
The strongest materials move through all three.
What creators remove matters as much as what they add
There is a practical consequence to treating clarity as the primary goal: editing becomes more important than decoration.
The creator has to be willing to remove things.
This is harder than it sounds.
Every element usually has a reason for being there. The diagram took time to make. The quotation was carefully selected. The photograph reinforces the theme. The extra explanation demonstrates completeness. The framework was included because it is relevant.
The question is not whether an element is relevant.
The question is whether it deserves the learner's attention here.
That is a harsher standard.
It means that a perfectly good graphic can be removed. A useful piece of information can be moved to supporting material. A framework can be postponed. A clever analogy can disappear. A slide can become half its original size.
This is not minimalism for its own sake. It is prioritisation.
I have found that one of the hardest moments in creating training material is not deciding what belongs in it. It is deciding what does not belong in front of the learner yet.
That decision requires accepting that the learner's attention is a finite resource.
Once you see training materials that way, visual clutter becomes only one form of clutter. Excessive terminology is clutter. Unnecessary examples are clutter. Competing messages are clutter. Too many learning objectives are clutter. A framework introduced before the learner understands the problem is clutter.
Even accuracy can become clutter when it arrives before it has somewhere to attach.
This is why simplicity is not the same as reduction.
Simplicity is the result of making enough decisions that the learner does not have to make them unnecessarily.
That is a different ambition.
The clarity test is what remains when the trainer disappears
There is one question I would like to see asked more frequently when training materials are reviewed:
What happens when the trainer is no longer there?
During a live session, a trainer can compensate for unclear material. They can explain the diagram. They can tell the room where to look. They can provide the missing context. They can notice confused faces and change the explanation.
This can create a dangerous illusion of quality.
The session works, so the material must work.
But perhaps the trainer is carrying the material.
The real test comes later.
Someone opens the workbook three months after the training. They remember the general subject but not every detail. They need to apply one part of it to a real situation. Can they find what they need? Can they understand it without the original explanation? Can they recognise the relevant principle? Can they translate it into an action?
If the answer is yes, the material has become more than a record of a training session. It has become a useful tool.
This is where the idea of training materials changes character.
The material is no longer merely a presentation of what the trainer knows.
It becomes an interface between knowledge and work.
That is a much higher standard.
It also explains why practical usefulness should be considered alongside visual and instructional quality. A training resource may teach something correctly and still fail when people need to use that knowledge under ordinary working conditions.
The real world is rarely quiet. People are interrupted. They forget terminology. They have five minutes instead of thirty. They need to make a decision before they have reconstructed the entire learning journey.
Good training materials respect that reality.
They do not assume the learner will sit patiently in perfect conditions with unlimited attention and a freshly sharpened pencil.
That learner does not exist.
Clarity changes how we should build training materials
If clarity is the primary goal, the development process changes.
You start less with the question, "What should the slides look like?" and more with, "What should become clearer for the learner?"
You define the intended understanding before selecting the visual treatment.
You identify the decisions, behaviours or mental models the training needs to support.
You decide what information is essential and what is merely interesting.
You test whether the learner can follow the material without the creator standing beside it.
And you review the material from the learner's position rather than from the author's position.
This is also where the idea connects to the broader work I am developing through Training Stacks. I am increasingly interested in training not as a collection of polished content, but as a set of usable building blocks: explanations, examples, exercises, models, questions and supporting materials that help someone move from knowing something to being able to use it.
That requires a different definition of quality.
The question is no longer simply whether the training has been professionally produced.
The better question is whether every element has earned its place in the learner's path.
That is a demanding standard, particularly for subject-matter experts who are turning their knowledge into training. They already know their subject. The difficult part is deciding what another person needs to see, understand and practise in order to develop a useful understanding of it.
The work is therefore not primarily about putting knowledge onto slides.
It is about reducing the distance between knowledge and understanding.
The unresolved problem
There is still a question I have not completely resolved.
How much simplicity is too much?
If we remove everything that creates friction, we risk removing the productive difficulty that learning sometimes requires. A learner should occasionally have to struggle with a concept, compare competing explanations or work through an unfamiliar problem. Learning cannot be reduced to making everything immediately obvious.
So the goal cannot be frictionless learning.
That would be another version of the same mistake.
The better goal is to make the right things difficult.
A learner should struggle with the problem, not with the presentation of the problem.
They should wrestle with the concept, not with the designer's navigation.
They should have to make a decision, not spend five minutes figuring out which part of the page matters.
This is perhaps the most useful way I currently understand clarity.
Clarity does not mean removing complexity from the subject.
It means removing unnecessary complexity from the path to the subject.
That distinction matters because the world itself is not simple. Work is complicated. Organisations are complicated. People are complicated. Training that pretends otherwise becomes simplistic rather than clear.
The purpose of good training is not to make reality look easier than it is.
It is to help people see reality well enough to act within it.
Clarity is a form of respect
There is something deeper underneath all of this.
When we create training materials, we are asking another person to give us something we cannot return: their attention.
That should impose a certain responsibility on the creator.
Every unnecessary element consumes some of it.
Every vague instruction requires more interpretation.
Every decorative choice that competes with meaning asks the learner to solve a problem the creator could have solved beforehand.
This is why clarity is more than an aesthetic preference. It is a form of respect for the learner.
It says: I have thought about what you need. I have separated what matters from what does not. I have organised this so you can concentrate on the subject rather than on deciphering my material.
There is nothing particularly glamorous about that work.
It involves editing. Testing. Removing. Rewriting. Rearranging. Sometimes throwing away an afternoon's worth of carefully designed slides because the underlying explanation was wrong.
It is closer to carpentry than fireworks.
The finished object may look simple precisely because somebody did the difficult work before you saw it.
That is perhaps why the best training materials are not always the ones people remember visually. They are the ones they can still use when the trainer, the presentation and the original learning moment are gone.
A clear page rarely demands admiration.
It simply helps.
And perhaps that is the standard we should return to.
Not whether training materials look impressive.
Not whether they contain everything the expert knows.
Not whether the session received good feedback.
But whether, when a person needs the knowledge, the material helps them see what matters, understand what it means and do something useful with it.
That leaves the central tension intact. Learning should not be effortless, and training should not pretend that difficult subjects can be made simple by clever design. There will always be concepts that require patience, practice and some productive struggle.
But there is no educational value in making the learner struggle to understand the training material itself.
The more I think about it, the more I suspect that the highest form of visual design in training is the kind that eventually disappears from view. It does not call attention to itself. It quietly establishes order, reveals relationships and gets out of the way.
The material becomes clear enough for the learner to stop thinking about the material.
And start thinking about what it is there to teach.
