Every profession celebrates experience. Employers ask for it, clients pay for it and colleagues respect it. Yet experience, by itself, is remarkably difficult to transfer. Two people can spend twenty years performing the same work and differ enormously in their ability to teach someone else to do it. Experience creates competence. It does not automatically create understanding.
This essay argues that the true transition from practitioner to teacher begins when practical experience is converted into structured, repeatable steps. Repeatability is not merely a convenience for education or business growth. It is the mechanism through which expertise becomes visible, transferable and improvable. An expert who cannot explain why a decision was made remains valuable as an individual contributor. An expert who can reveal the recurring structure beneath hundreds of individual decisions creates knowledge that survives beyond a single career.
This position challenges a common assumption. We tend to believe that experience accumulates in proportion to time. In reality, experience accumulates in proportion to reflection. Time creates memories. Reflection discovers patterns. Those patterns become methods, and methods are what other people can actually learn.
The difference matters because the modern economy increasingly rewards people who can package knowledge rather than merely possess it. Whether someone teaches colleagues, trains clients or develops educational products, their success depends less on the volume of what they know than on the clarity of what repeats.
Practical Experience Is Mostly Invisible
One of the peculiar characteristics of expertise is that it gradually hides itself from the person who possesses it.
Beginners consciously think through every step. Experienced professionals skip dozens of intermediate decisions without noticing. A surgeon does not mentally narrate every movement of the scalpel. A software architect does not consciously list every design principle being applied. A skilled trainer rarely notices why one explanation works while another fails. Their actions become compressed into intuition.
People frequently describe this phenomenon as instinct. That explanation feels satisfying because intuition genuinely exists. Yet intuition is rarely mysterious. More often it is compressed experience. Thousands of observations have become so familiar that conscious reasoning disappears.
The difficulty begins when someone asks, “How did you know to do that?”
Experts frequently answer with statements such as:
- “You just develop a feel for it.”
- “You’ll recognise it after a while.”
- “It’s difficult to explain.”
Those answers are honest. They are also educational dead ends.
The problem is not that the knowledge cannot be explained. The problem is that the expert has stopped observing their own thinking. The reasoning still exists. It has simply become automatic.
I became increasingly aware of this during years spent working in information management and process improvement. Experienced professionals rarely argued about the final recommendation. They argued about where they started their thinking. Some immediately searched for stakeholder interests. Others first examined system constraints. Others looked for legal implications before touching technology. Their conclusions often converged, but the sequence differed dramatically. The valuable knowledge wasn’t the answer itself. It was the route they consistently travelled to arrive there.
That observation changed the way I think about expertise. Experts are not defined by possessing better answers. They are defined by following reliable sequences of judgment.
Repeatability Is Not About Standardisation
The word repeatability sometimes creates resistance because it sounds mechanical. It evokes assembly lines, rigid procedures and creativity squeezed into checklists.
That interpretation misses the point.
Repeatability does not require identical actions. It requires consistent reasoning.
Consider two experienced doctors examining different patients with similar symptoms. They will not ask identical questions in identical order. Human conversations do not work that way. Yet both physicians will unconsciously investigate similar categories of information before reaching a diagnosis. Their conversation adapts, but their reasoning remains stable.
This reveals an important principle.
Repeatability exists at the level of decisions, not necessarily at the level of behaviour.
People frequently try to document expertise by recording actions. They write detailed procedures describing what someone does. Such documents become obsolete surprisingly quickly because circumstances change. New software appears. Organisations restructure. Regulations evolve.
The underlying reasoning survives much longer.
Instead of documenting actions, experienced professionals should ask different questions.
What information do I always look for first?
Which assumptions do I test before deciding?
What signals tell me I am moving in the wrong direction?
Which mistakes appear repeatedly among beginners?
These questions expose stable thinking patterns rather than temporary workflows.
That difference explains why some training material remains useful for decades while other courses become outdated within a year.
Why Teaching Begins with Pattern Recognition
Every field contains endless variation.
Every competent practitioner discovers recurring structure.
Those statements appear contradictory but describe the same reality.
The surface changes constantly. The underlying mechanisms change much more slowly.
An experienced electrician rarely remembers every house they have worked in. They remember recurring fault patterns. An experienced negotiator forgets individual meetings but recognises familiar dynamics between people. A skilled project manager stops remembering projects individually and starts recognising recurring phases of uncertainty.
Teaching becomes possible precisely because variation contains repetition.
Yet identifying those repetitions requires a deliberate change in perspective. During professional work, attention naturally focuses on solving today’s problem. Reflection asks a different question: “Which parts of today’s solution have I seen before?”
This shift transforms isolated experiences into reusable knowledge.
The process resembles geological surveying more than storytelling. Individual events matter less than the layers hidden beneath them. A single project reveals little. Fifty projects begin to expose recurring formations.
This explains another curious phenomenon. Many professionals underestimate how much they know because every situation still feels unique to them. They remember the exceptions because exceptions require attention. Their recurring judgments have become too familiar to notice.
Paradoxically, the more expertise someone develops, the harder it becomes to recognise their own repeatable knowledge.
The Pattern Before the Procedure
One mistake appears repeatedly whenever experts begin documenting their work.
They immediately start writing procedures.
Procedures arrive too early.
Before someone can create reliable steps, they must first identify reliable patterns. Otherwise the procedure simply becomes a diary describing what happened once.
This leads to what I think of as the Pattern Before Procedure Principle.
A useful process always begins with repeated observation rather than immediate documentation.
Instead of asking, “What did I do?” ask, “What kept happening?”
Those questions sound similar but produce very different outcomes.
One captures history.
The other discovers structure.
Suppose an experienced consultant successfully leads twenty workshops. Documenting one workshop creates a procedure tied to circumstances. Studying all twenty reveals recurring preparation, recurring moments of confusion, recurring turning points and recurring closing conversations.
Those recurring elements deserve documentation because they explain why the workshops consistently succeed.
The procedure becomes durable because it reflects patterns rather than memories.
Experts Should Reverse-Engineer Themselves
Self-analysis feels unnatural because expertise develops forward while understanding develops backward.
People learn through action.
They understand through reconstruction.
Reverse engineering therefore becomes one of the most valuable habits an expert can develop.
After completing successful work, instead of celebrating the outcome alone, reconstruct the decision path.
Where did the problem first become clear?
Which observations narrowed the possibilities?
What information proved irrelevant?
Which decision simplified everything that followed?
These questions reveal dependencies that disappear during execution.
An interesting contradiction appears here.
Experts frequently describe themselves as solving complex problems.
Their reconstructed thinking reveals something different.
They repeatedly simplify complex problems until ordinary decisions become sufficient.
That is a profound difference.
The public admires complexity.
Experienced professionals quietly remove it.
Perhaps this explains why genuinely experienced people often sound calmer than newcomers. They are not seeing fewer variables. They have learned which variables deserve attention.
Scaling Expertise Means Scaling Judgment
When people discuss scaling expertise, the conversation usually turns toward technology, online courses or automation.
Those tools matter.
They are not the foundation.
The real bottleneck appears much earlier.
Has the expertise actually been extracted?
Many organisations believe they possess institutional knowledge because experienced employees remain employed. They discover otherwise when someone retires. Years of capability disappear despite detailed documentation because the documents described activities instead of decisions.
Knowledge leaves when judgment remains undocumented.
This has implications beyond education.
Businesses become scalable when judgment becomes teachable.
Teams become resilient when reasoning becomes visible.
Products become valuable when they contain thought rather than information.
The same principle explains why two courses covering identical topics produce completely different results. One course delivers information. Another reveals how an experienced person thinks.
Information answers questions.
Reasoning teaches people which questions deserve asking.
From Experience to Framework
Frameworks are sometimes criticised for oversimplifying reality.
Poor frameworks certainly do.
Good frameworks do something entirely different.
They reduce unnecessary complexity while preserving meaningful judgment.
A framework is not valuable because it contains boxes or diagrams. It becomes valuable when it consistently helps someone make better decisions across varying situations.
That changes how frameworks should be built.
Rather than inventing categories first, experts should harvest recurring decisions from real work. Only afterward should those decisions be organised into a coherent structure.
This creates frameworks that feel strangely familiar to experienced practitioners. They recognise themselves inside the model because the model emerged from lived experience rather than theoretical design.
This way of thinking also explains the direction behind Training Stacks. The goal is not simply to organise educational content into attractive modules. The deeper ambition is to uncover the repeatable architecture beneath practical expertise so that knowledge becomes teachable without stripping away professional judgment. Individual training topics matter, but they belong to a broader effort: making thinking itself easier to observe, explain and improve.
The Boundary That Still Interests Me
One question remains unresolved for me.
Can every form of expertise become teachable?
I no longer believe that expertise itself is mysterious. Years of observation have convinced me that much more can be articulated than experts initially assume. Once people begin analysing recurring decisions instead of memorable projects, hidden structure emerges surprisingly quickly.
Yet I also suspect that there remains a boundary where explicit knowledge ends and lived judgment begins. Certain forms of timing, interpersonal sensitivity and situational awareness seem resistant to complete explanation. They can certainly be accelerated through better teaching, but perhaps never entirely replaced.
That uncertainty does not weaken the argument.
If anything, it strengthens it.
Because whatever lies beyond explanation makes it even more important to explain everything that can be explained. Every hidden pattern we uncover reduces the distance between novice and expert. It does not eliminate experience, but it makes experience accumulate more intelligently.
Converting practical experience into structured steps is therefore not an administrative exercise or a marketing strategy. It is an act of preservation. It allows knowledge to outlive memory, enables judgment to travel between people and turns isolated careers into foundations others can build upon. We may never capture every element of expertise, and perhaps we should not expect to. Human judgment retains qualities that resist compression. Even so, each pattern we make visible leaves the next learner with fewer blind corners than we faced ourselves. That seems a worthwhile direction to keep exploring.
